Before you can understand any headline about AI, you need to understand the layers. Most people use "AI" to mean everything. It doesn't. There's a hierarchy, and knowing it changes how you read every article going forward.

Artificial Intelligence (AI) = The big umbrella. Any machine doing something that normally requires a human brain. Your email spam filter looks at an incoming message and decides "junk" or "not junk" — that's AI. Siri understanding "set a timer for 12 minutes" — that's AI. ChatGPT writing your kid's birthday party invitations — also AI. The term covers everything from the ridiculously simple to the terrifyingly complex. When someone says "AI," ask which kind. It matters.
Machine Learning (ML) = A subset of AI. Instead of a programmer writing a rule for every possible situation ("if the email contains 'Nigerian prince,' mark as spam"), the system looks at thousands of examples and figures out the patterns itself. Netflix doesn't have a person picking shows for you. It watched what you binged, found millions of people with similar taste, and matched you to what they liked. That's machine learning — it found the pattern without anyone telling it what to look for.
Deep Learning = A subset of machine learning that uses layers and layers of artificial "neurons" to handle really complex stuff. Think of it like this: regular machine learning can look at a spreadsheet and spot trends. 2. The Models — What You're Actually Talking To
When you use ChatGPT, Claude, Gemini, or Grok — you're talking to a model. That word gets thrown around constantly and most people nod along without knowing what it actually means. Here's the breakdown.

Model = The brain behind the product. When you type something into ChatGPT, the product is the website or app you're looking at. The model is the engine behind it that actually thinks up the answer. GPT-4, Claude Sonnet, Gemini — those are all models. Choosing which model to use is like choosing which doctor to see. A general practitioner, a cardiologist, and a psychiatrist are all doctors — but you'd pick a different one depending on the problem. Same idea here.
Large Language Model (LLM) = A specific type of model trained on a staggering amount of text — books, websites, Wikipedia, Reddit threads, legal filings, code repositories — so it can understand and generate human language. It's like if you locked someone in a library for 10,000 years and they read every single thing in it. They'd come out being able to talk about almost anything, very convincingly — but they wouldn't have actually experienced any of it. That's an LLM. Impressive knowledge, no lived experience. ChatGPT, Claude, Gemini, Grok, LLaMA — all LLMs.
Parameters = The tiny internal dials a model tuned during training. Imagine a giant mixing board in a recording studio — millions of sliders, each one slightly adjusting the sound. Parameters are those sliders. A model with 7 billion parameters is like a mixing board with 7 billion sliders, all carefully adjusted to produce the best possible output. More parameters generally means more capable — but also more expensive to run, the same way a bigger engine uses more gas.
Foundation Model = A big, general-purpose model that was trained once on a huge dataset and then gets adapted for lots of different uses. Think of it like a liberal arts degree. It gives you a broad base of knowledge. Then one person goes into marketing, another into law, another into teaching — all from the same foundation. GPT-4 is a foundation model. Companies build all kinds of specialized products on top of it, the same way builders put up different houses on the same concrete slab.
Frontier Model = Whatever the most capable, cutting-edge model is right now. This label shifts constantly — like "world's fastest car." When Claude Sonnet came out in September 2025, it was frontier. Five months later, models matching its capability were free and running on laptops. When you see "frontier model" in an article, just read it as "the best available at the time this was written."
Open-Source Model = A model whose full design and code are free and public. Anyone can download it, use it, change it, run it on their own hardware — no subscription, no asking permission. It's like a recipe that's been published for free versus a secret sauce a restaurant won't share. Meta's LLaMA and Alibaba's Qwen are major open-source models. The opposite is a "closed" or "proprietary" model — like GPT-4 or Claude — where you can order the dish but you'll never see the recipe.
Multimodal = A model that understands more than just text. It can process images, audio, video, documents — not just words. When you take a photo of a restaurant menu in Japanese and ask ChatGPT to translate it, or upload a chart and ask "what's the trend here?" — that's multimodal in action. It can see, read, and hear, not just read. Most frontier models in 2026 are multimodal.
Small Language Model (SLM) = A lighter, smaller model designed to run on limited hardware — your phone, a cheap laptop, a basic server. Think of it as a compact car versus a semi truck. It won't haul 40 tons, but it'll get you to the grocery store for a fraction of the gas. Surprisingly useful for straightforward tasks like summarizing emails, answering FAQs, or drafting simple messages — and it costs a fraction of what the big models charge.
3. How They Work — The Stuff Underneath
You don't need to become an engineer. But understanding what's happening under the hood — even at a surface level — makes you a much better judge of what AI can and can't do. These are the terms that explain why models behave the way they do.

Training = The process of teaching a model by feeding it enormous amounts of data — text, images, code — and letting it find patterns. It's like sending someone to school for years. Expensive and time-consuming. Training a frontier model costs tens of millions of dollars in computing power and can take months. Once it's done, the model is essentially "graduated" — it doesn't keep learning on its own unless someone specifically updates it. That's why models have a "knowledge cutoff" date. It only knows what it learned in school. Anything after graduation day, it's guessing.
Inference = Actually using the model after it's been trained. Every time you type a question into ChatGPT and get an answer back — that's inference. If training is the four years of medical school, inference is the doctor seeing patients every day. The school was expensive, but the doctor's time isn't free either. Companies charge you for inference (per token, per call) because it still costs computing power every single time you ask a question.
Prompt = Whatever you type into the AI. Your question, your instructions, your request. "Write me a marketing email for our spring sale" is a prompt. "Explain quantum physics like I'm five" is a prompt. The quality of what you get back depends heavily on how clearly you write the prompt. Garbage in, garbage out — just like briefing a contractor. "Make the house nice" gets you something very different than "three bedrooms, open floor plan, white oak floors, south-facing windows."
Prompt Engineering = The skill of writing better prompts to get better results. It's not coding. It's more like learning how to give good instructions to a very smart but very literal new employee who takes everything you say at face value. You learn to be specific, give examples of what you want, tell it what format to use, and say what to avoid. "Write a 200-word email in a professional but warm tone, include a call to action at the end, and don't use exclamation points" is prompt engineering.
Context Window = How much information the model can "hold in its head" at one time. Imagine you're having a conversation with someone who can only remember the last 5 minutes of what was said. That's a small context window. Now imagine someone who remembers every conversation you've ever had. That's a huge context window. A model with a small context window will forget what you said at the beginning of a long chat. A model with a large one can reference an entire book you uploaded and discuss any page. Measured in tokens — some models now hold over a million.
Tokens = The units of text a model reads and writes — and the currency it burns through while working. A token is roughly three-quarters of a word. "Artificial intelligence" is about 3–4 tokens. Every word the model reads costs tokens. Every word it writes costs tokens. Think of tokens like the meter running in a taxi. A quick trip across town? A few hundred tokens. A long research project where the AI reads 50 pages and writes a 10-page report? Tens of thousands of tokens. And you're paying for every one of them.
Temperature = A dial that controls how creative or predictable the model acts. Think of it like the "wildness" setting. Turn it down to zero and the model plays it safe — always picking the most predictable, "textbook" answer. Crank it up and it gets creative, surprising, sometimes unhinged. A customer service chatbot should be at low temperature — you want consistency. A brainstorming tool? Turn it up. When an AI gives you a weirdly poetic answer to a simple question, someone probably left the temperature too high.
Hallucination = When the model confidently makes something up. And it won't tell you it's guessing — it'll state the fake thing with the same confidence as a real fact. Imagine asking a friend for a restaurant recommendation and they give you a name, an address, and a glowing review — but the restaurant doesn't exist. They weren't lying. They just filled in the blanks with something that sounded right. AI does this with court cases that never happened, statistics it invented, and product features that were never built. This is why you always fact-check AI output. Always.
Reasoning Model = A model designed to think step by step before answering, instead of just blurting out the first thing that pattern-matches. Imagine the difference between asking someone "what's 247 times 18?" and they either (a) shout a number immediately, or (b) grab a napkin and work through it. Reasoning models grab the napkin. OpenAI's o1 and o3 models, and DeepSeek R1, are reasoning models. Better for complex analysis and logic puzzles. Slower and more expensive per response — because the thinking takes more tokens.
Transformer = The architecture — the underlying structural design — that powers almost every major language model today. Before transformers (introduced by Google in 2017), AI read sentences one word at a time, left to right, like a slow reader following their finger across a page. Transformers read everything at once and figure out which words relate to which — like a speed reader who can glance at a paragraph and instantly understand the structure. That breakthrough is what made modern AI possible. When you hear "transformer-based model," it just means it uses this design.
NLP (Natural Language Processing) = The field of AI focused on getting machines to understand and generate human language. When you talk to Siri and she understands "call Mom," that's NLP. When Gmail suggests "Sounds good, thanks!" as a reply, that's NLP. When a tool reads 10,000 product reviews and tells you "67% are positive" — also NLP. It's the reason computers went from understanding only code to understanding your words.
4. Agents — AI That Does Things on Its Own
This is the category that exploded in late 2025 and dominated early 2026. If the first wave of AI was "ask it a question, get an answer," agents are the second wave: "give it a job, it goes and does it." This is where OpenClaw, Manus, and the rest of the products I wrote about in my last article live.

AI Agent = Imagine a robot that lives inside your computer. You give it a job — "research these three competitors and write me a summary" — and it goes and does it on its own. It opens a browser, reads their websites, pulls out the important stuff, writes the summary, and drops it in your inbox. You don't click every step. You don't hold its hand. It figures it out. The difference between an agent and a chatbot is like the difference between a personal assistant who goes to the store for you and a friend who just tells you what aisle the milk is in.
Agentic AI = The adjective form. When someone says a product is "agentic," they mean it doesn't just answer questions — it takes actions. It goes and does things in the world on your behalf. Think of the difference between asking Google Maps "how do I get to the airport?" (that's a chatbot) versus a self-driving car that actually takes you there (that's agentic). This was the biggest buzzword of 2025 and it's sticking around because it describes a real shift in what AI can do.
Agent Architecture = The overall blueprint for how your AI agents are set up. Which models power them? What tasks does each one handle? How much is each one allowed to spend? What happens when one finishes and needs to pass work to another? Think of it like designing the org chart for your robot employees. Good architecture means your agents work efficiently, stay in their lanes, and don't blow your budget. Bad architecture means one agent is using a $50-per-task model to check your email spelling.
Routing = Instead of always sending every task to your most powerful (and most expensive) AI, smart systems send each task to whichever model is the best fit for that specific job. Need to check grammar? Send it to the fast, cheap model. Need deep legal analysis? Send it to the expensive one. It's like having both a food truck and a Michelin-star restaurant on speed dial. You're not taking clients to the food truck, and you're not paying $300 for lunch alone on a Tuesday. Same work gets done — the difference is what it costs you.
Orchestration = Coordinating multiple agents or AI systems so they work together on a complex task without stepping on each other. One agent does the research. Another writes the first draft. Without tool use, the AI is stuck in a conversation — like a person locked in a room who can only talk through a mail slot. With tool use, the door is open. It can walk out, go get information, do things, and come back with results. This is the feature that turns a chatbot into an agent.
Human-in-the-Loop = A setup where the AI does the work but a human reviews and approves before anything actually happens. The AI drafts the email — you click send. The AI recommends the trade — you confirm it. The AI flags the suspicious transaction — a person decides whether to freeze the account. It's like having a very fast intern who runs everything by you before hitting "submit." Guardrails = Rules and boundaries you put in place so your AI agents don't do things they shouldn't. Think of them like parental controls, but for your business. Spending limits per task. This is the section most AI articles skip entirely. But if you're actually running AI inside a business — or even just paying for a subscription — these are the terms that explain where the money goes.

Token Burn = The rate at which your AI agents consume tokens — and therefore money — while doing work. That robot from Section 4 has to pay for everything it does. Tokens are its currency. Think of them like an allowance or budget you give the agent before it starts. A quick "summarize this paragraph" might burn a few hundred tokens — like buying a coffee. A complex "research these five industries, compare them, and build me a report with charts" could burn tens of thousands — like buying a used car. Run that across a whole team doing things in the background all day, and your $20/month tool starts looking like an AWS bill.
API (Application Programming Interface) = A way for one piece of software to talk to another. Picture a restaurant. You (the customer) don't walk into the kitchen and cook your own food. You give your order to the waiter, the waiter takes it to the kitchen, the kitchen makes it, and the waiter brings it back. The API is the waiter. When your app sends a question to OpenAI's servers and gets an answer back, that communication happens through an API. You never touch the servers directly.
API Key = Your personal credit card number for accessing an AI's brain. When your agent or app plugs that key into an API call, it charges your account for whatever work it does. Just like a credit card, guard it carefully. If someone else gets your key, they can run up your bill doing whatever they want. People have woken up to thousands of dollars in charges because they accidentally posted their API key in a public code repository. Treat it like your banking password.
API Call = Every time your agent does something using that API — searches, writes, thinks, processes — it's making a call. Like swiping a credit card. Each swipe has a cost. A simple "what's the weather?" might be one call. A multi-step research task might involve dozens of calls — each one a separate swipe, each one adding to the bill.
Cloud / Running in the Cloud = Using someone else's powerful computers over the internet instead of your own. When you use ChatGPT, the AI isn't running on your laptop. It's running on enormous servers in a data center that might be in Virginia or Oregon or Ireland. You're renting access to that power. It's like streaming a movie from Netflix instead of playing a DVD — the content lives somewhere else, and you just connect to it. Most AI products work this way.
Running Locally / On-Device / On Your Desktop = The opposite of cloud. The AI runs entirely on your own computer. Your data never leaves your machine. Nothing is sent to any server anywhere. Imagine the difference between using Google Docs (your document lives on Google's servers) and using Microsoft Word offline (your document lives on your hard drive). Tools like Ollama and LM Studio are free apps that let you download an AI model and run it right on your own computer in minutes, no technical background needed. Edge AI = Running AI directly on the device where the data is — your phone, a factory sensor, a security camera — rather than sending the data to the cloud first. When a manufacturing robot detects a defective part on the assembly line instantly instead of waiting for a cloud server to respond, that's edge AI. Faster, more private, works without internet.
GPU (Graphics Processing Unit) = The hardware chip that makes AI possible. Originally built for rendering video game graphics, GPUs turned out to be perfect for the kind of math AI requires — millions of simple calculations done at the same time. Think of it like this: a CPU (the normal brain of your computer) is like one brilliant mathematician. A GPU is like 10,000 decent mathematicians working simultaneously. AI needs the 10,000. Compute = A catch-all term for the raw processing power needed to train or run AI. Latency = How long you wait for a response. Low latency = fast, feels instant. High latency = slow, feels like dial-up internet. 6. Data, Privacy & Trust — Where It Gets Serious
This is where AI stops being a fun productivity tool and starts intersecting with things that actually keep executives up at night: client data, compliance, legal liability, and trust.

Think of it like the textbooks a student studied from. But here's the controversy: many of those "textbooks" were scraped from the internet — articles, books, Reddit posts, code — often without the authors' knowledge or permission. If you've ever wondered "did an AI learn from my blog post?" — probably, yes. Those lawsuits are still playing out.
Data Privacy = Whether your information stays yours when you use AI. When you paste a client contract into ChatGPT, what happens to it? Does OpenAI store it? Could it end up in the training data that makes the model smarter for everyone else? The answers depend on which plan you're on and which product you're using. It's like the difference between telling your lawyer something (protected by attorney-client privilege) and posting it on Facebook (fair game). For businesses handling sensitive data, this is the first question that needs answering before anyone on the team touches an AI tool.
Fine-Tuning = Taking a general-purpose model and putting it through a specialized training course using your own data. Imagine a general practice lawyer who's good but not great at anything specific. Fine-tuning is sending that lawyer to a six-month intensive in patent law using your firm's past cases. They come back genuinely knowing your domain — not just referencing notes. RAG (Retrieval-Augmented Generation) = Instead of retraining the whole model, you give it access to a searchable library of your documents. Before answering any question, it goes and grabs the relevant pages first, then writes its response based on what it actually found. Think of it this way: fine-tuning is sending someone to grad school. RAG is giving them a really well-organized filing cabinet and saying "look it up before you answer." Way cheaper, way faster to set up, and you can update the filing cabinet anytime without retraining anything. If your company has an internal knowledge base and wants AI to answer questions about it — RAG is almost certainly what someone should build first.
Vector Database = A special kind of database that stores information by meaning, not just keywords. Normal databases search for exact matches — type "revenue Q3" and it finds documents with those exact words. A vector database searches by concept. Type "how much money did we make last summer" and it finds the Q3 revenue report even though you didn't use those words. It works by converting text into numbers (called embeddings) that represent meaning. Two totally different sentences about the same topic will have similar numbers. This is the technology that makes RAG actually work.
Embeddings = The numbers that represent meaning. When a piece of text gets converted into a long list of numbers that capture not just the words but the concepts — those numbers are embeddings. The sentence "I want to purchase a vehicle" and "I'm looking to buy a car" use completely different words, but their embeddings would be almost identical because they mean the same thing. This is how AI "understands" that two things are similar even when they look nothing alike on the surface.
Knowledge Cutoff = The date after which a model knows nothing from its training. If a model's cutoff is March 2025, asking it "who won the Super Bowl in February 2026?" is like asking someone who's been in a coma since March. They don't know. They'll either say "I don't know" (good) or confidently make something up (bad — that's a hallucination). This is why models that can search the internet or connect to your current documents via RAG are more reliable for anything recent.
Data Sovereignty = The legal principle that data is governed by the laws of the country where it's physically stored. If your AI vendor keeps data on servers in the US, US law applies. If your clients are in Germany and protected by GDPR, that might be a serious compliance problem. It's like the difference between keeping your money in a US bank versus a Swiss one — different rules, different protections, different risks. For any business operating internationally or in regulated industries, this isn't optional to understand.
7. Building With AI — What the Developers Are Talking About
You don't need to be a developer to be in a meeting where these terms come up. This section is for the person who needs to understand what their technical team is saying — or what that consultant is actually proposing to build.

Workflow Automation = Setting up AI to handle repetitive processes automatically, like dominoes falling. When a new lead fills out your website form, the AI reads it, categorizes the lead as hot/warm/cold, drafts a personalized follow-up email, drops it in your CRM, and notifies the right salesperson — all without anyone lifting a finger. That sequence used to require a person clicking through four different apps. Now it happens in seconds. This is the most immediately practical use of AI for most businesses.
No-Code / Low-Code = Tools that let people build AI-powered automations without writing traditional code — or writing very little of it. Imagine building a Lego house instead of constructing one from lumber and nails. Platforms like Zapier and Make use drag-and-drop interfaces where you connect blocks: "When this happens, do that." Your office manager doesn't need to be a programmer to set up "when a new invoice arrives in Gmail, extract the amount and due date, add it to the spreadsheet, and remind me three days before it's due." That's no-code AI in action.
Vibe Coding = A development trend that blew up in 2025. Instead of writing every line of code by hand, a developer describes the general intent to an AI — "I need a dashboard that shows our sales data with filters for region and date range" — and the AI writes the actual code. The developer reviews it, tweaks it, and ships it. It's like telling an architect "I want a modern three-bedroom with lots of natural light" instead of drawing the blueprints yourself. It's making software development dramatically faster and opening the door for people who could never code before to build real, functional applications.
LangChain / LlamaIndex = Popular developer frameworks — think of them as toolkits — used to build applications that connect AI models to your data, tools, and workflows. If your developer says "we're building this in LangChain," they're using a pre-built set of plumbing to connect an AI brain to your databases, documents, and systems. It's like buying a kitchen renovation kit with pre-cut cabinets instead of milling the wood yourself. You still need a skilled builder, but the kit saves months of work.
MCP (Model Context Protocol) = A standard developed by Anthropic that lets AI models connect to external tools and data sources in a consistent, universal way.
